Problem

Drivers waited almost a week to start, and a third of them took another job in the meantime.

01 Context

Fleetly delivers groceries in three cities with self-employed drivers. Sign-up took six days on average, mostly waiting for document checks done by hand.

02 Research

I mapped the process with the ops team and called 15 drivers who had quit during sign-up. Most did not know what they were waiting for.

03 Decisions

We turned sign-up into a checklist with time estimates and automatic licence checks. Manual review stayed for insurance papers, because the scanner misread them too often.

04 Result

Time to first paid trip went from six days to two, and 18% more drivers were active in their first month.
